Internal vs External moves: Which is smarter in Q3 – Q4 2026?

The hidden risks and rewards of leadership transitions nobody talks about
If you’ve been feeling that quiet nudge that something needs to shift in your career, maybe a step up, maybe a step out, you’re not alone.

Across the UK this year, I’m seeing real movement inside organisations: restructures, new leadership teams, shifting expectations and roles appearing in pockets that don’t always follow the usual patterns.

Opportunities absolutely exist. But they’re appearing in a market that’s more competitive, more cautious and more complex than anything we’ve seen in recent years.

AI is reshaping what leaders are expected to deliver.
Employment law changes are making organisations more risk‑aware.
And many teams are still settling into new structures, which means leaders are being assessed not just on capability, but on stability, clarity and influence.

This is exactly why one question keeps coming up in my coaching sessions:
“Should I stay and move internally… or is it smarter to make an external jump?”

Let’s talk about it honestly … the risks, the rewards, and the real‑world dynamics shaping both paths.

Market competition: Why external moves feel bigger (and sometimes riskier)
The external market in 2026 isn’t impossible, but it is competitive in a way that demands clarity, positioning and a strong leadership narrative.

Here’s what I’m seeing in the UK market right now:
  • Leadership roles attract high‑calibre candidates fast. You’re not just competing with peers, you’re competing with people already operating at the next level.
  • Hiring panels are cautious. Organisations want leaders who can stabilise teams, not add volatility.
  • Storytelling matters more than ever. Your narrative needs to show readiness, not just experience.

But here’s the reward:
External moves often come with bigger leaps — salary, scope, influence and a fresh reputation.
If you’re feeling under‑recognised internally, the external market can be the reset button that finally aligns your capability with your title.

In my Career Clarity Sessions, we often start by reviewing the last three pieces of feedback you’ve received. If they point to strategic, calm under pressure, trusted, or influential, you’re already signalling external readiness, you just need the narrative to match it.

Organisational politics: The quiet game behind internal moves
Internal moves can feel safer — familiar faces, known culture, predictable expectations.
But let’s not pretend they’re simple.

Internal transitions come with their own politics:
  • People already have a perception of you, helpful or limiting, but it’s there.
  • You’re stepping into a new dynamic with people who knew you in your old one.
  • Visibility is often controlled by senior leaders, not your capability.

The reward? Internal moves can be faster, smoother and built on trust you’ve already earned. You don’t have to prove your value from scratch, you just need to show you’re ready for the next level.

But the risk? If your organisation struggles with clarity, consistency or politics, your growth can stall, even when you’re more than ready.
One of the tools I use with clients is simple but powerful: “If I left tomorrow, what gap would I create?” If you can name it clearly, you’re already operating above your current role.

Timing, reputation & visibility: The three factors that quietly decide everything
This is the part most leaders underestimate.

Timing: Leadership transitions are about readiness and organisational timing. Sometimes you’re ready… but the organisation isn’t.
Reputation: Internally, reputation is built on lived experience. Externally, it’s built on how well you communicate your story. Both matter — but they matter differently.
Visibility: You can be the most capable person in the room, but if the right people don’t see it, your opportunities shrink. Visibility isn’t bragging. It’s clarity.

If you’re considering an internal move, ask yourself: “Who actually knows what I want next?” If the answer is “not many”, you’re not visible, you’re just quietly hoping.

So… which is smarter in 2026?
Honestly? Neither path is universally smarter, but one will be smarter for you.

Here’s the simplest way to decide:
Choose an internal move if:
  • You have strong advocates
  • Your reputation is already aligned with the next level
  • You want stability while expanding influence
  • You’re ready to navigate a bit of organisational politics
Choose an external move if:
  • You’re undervalued or overlooked
  • You want a bigger leap, not a small step
  • You’re ready to reshape your narrative
  • You want a fresh environment that matches your growth

Both paths come with risks. Both come with rewards. The key is choosing based on clarity, not fear, frustration or urgency.

Where coaching fits into this decision
This crossroads, internal vs external, is one of the most common and most important moments in a leader’s career.

It’s also where clarity becomes essential.

My Career Clarity Session is designed specifically for leaders at this point. We explore:
  • your readiness
  • your reputation
  • your internal and external options
  • the real dynamics of your organisation
  • the narrative you’ll need for either path

And you leave with a clear, confident direction, not just a feeling.

For leaders who want deeper support, my coaching programmes build on that clarity with:
  • strategic positioning
  • leadership narrative development
  • internal visibility mapping
  • interview readiness
  • transition planning

This is the work that helps leaders move with intention, not guesswork.

A Reflection for September

Complete this sentence: “If I was being really honest, the move that feels right for me is…”

Don’t overthink it. Your first instinct is usually the truth you’ve been avoiding and the starting point for clarity.
